AI Market Entry Strategy Research: Know Before You Go

Entering a new market without research is expensive guesswork. This guide sets out the four questions an entry plan has to answer, the official sources that answer them, and a worked example for Mexico with the arithmetic shown.

The Cost of Entering Blind

An entry plan rests on questions that can be checked before money is committed: is the opportunity as large as it looks, how high are the competitive barriers, what does the regulatory environment require, and which channels reach the customer? Much of the evidence for each is public, and it is cheaper to gather before entry than after.

VIDANALYTICA INC's market entry research covers four critical dimensions: opportunity validation, competitive barriers, regulatory intelligence, and go-to-market channel analysis. Each brief is custom-scoped to your target market, sector, and geography. A $99 Starter brief answers one focused entry question in 48–72 hours; a full entry analysis across all four dimensions is a Professional analysis from $999, delivered in 7–10 days. For the sizing step, our TAM, SAM and SOM guide shows the arithmetic in detail.

Four Entry Intelligence Modules

01

Opportunity Validation

Is the market actually the size the opportunity suggests? NOVA gathers and screens the sources needed to validate TAM, growth trajectory, and demand signals — before you commit a dollar.

Deliverables
  • → TAM/SAM validation
  • → Demand signal verification
  • → Growth trajectory analysis
  • → Addressable segment mapping
02

Competitive Barrier Assessment

Who's already in the market? What moats have they built? Where are the gaps? SAGE maps the competitive landscape to reveal where entry is possible — and where it's prohibitive.

Deliverables
  • → Incumbent landscape mapping
  • → Competitive moat assessment
  • → Market share estimates
  • → Entry barrier identification
03

Regulatory & Compliance Intelligence

Every market has rules. New markets often have surprising ones. NOVA surfaces jurisdiction-specific regulatory requirements, licensing needs, and compliance obligations before you invest in entry.

Deliverables
  • → Regulatory framework overview
  • → Licensing requirements
  • → Compliance obligation mapping
  • → Regulatory risk assessment
04

Go-to-Market Channel Analysis

Which channels work in this market? Who are the distribution gatekeepers? What's the typical customer acquisition path? SAGE synthesises channel intelligence from analogous market entries.

Deliverables
  • → Channel landscape mapping
  • → Distribution partner identification
  • → Customer acquisition benchmarks
  • → Partnership opportunity signals

Where the Facts Come From

Each entry question has a primary source. Using Mexico as the example market:

Market size and customers: the national statistics office

For business customers, the country's own economic census is the primary count. Mexico's statistics institute, INEGI, reports that in 2023 the private sector and state-owned enterprises comprised 5,468,180 economic units, and that microenterprises — those employing 10 people or fewer — made up 95.4 percent of them (INEGI, Censos Económicos 2024, Reporte de resultados 22/25, in Spanish).

Comparable country indicators: the World Bank

To compare candidate markets on the same basis, World Bank Open Data compiles each indicator across countries. For example, 83 percent of Mexico's population used the internet in 2024 (World Bank, Individuals using the Internet (% of population) – Mexico, from ITU data).

Existing trade: U.S. Census Bureau and ITA

For a U.S. exporter, Census trade data show what already flows to the market: U.S. goods exports to Mexico totaled $337,281.7 million in 2025 (U.S. Census Bureau, Trade in Goods with Mexico). The International Trade Administration adds that two-way trade in goods and services totaled USD 935 billion in 2024, making Mexico the United States' largest trading partner, and that the USMCA entered into force on July 1, 2020 (ITA, Mexico Country Commercial Guide: Market Overview).

Rules and entry practice: ITA Country Commercial Guides

The ITA's country guides are prepared by Commerce Department, State Department and other U.S. agency staff at U.S. embassies. Mexico's guide states that digital services providers not based in Mexico must register with the tax authorities, designate a legal representative, collect and remit 16 percent VAT, and comply with e-invoicing and withholding rules (ITA, Mexico: Digital Economy). On channels, it notes that most firms assign Mexican agents or distributors in different locations, and that many use three or four territories, often centred on Mexico City, Guadalajara, Monterrey and Baja California (ITA, Mexico: Market Entry Strategy).

Worked Example: A First-Pass Screen of Mexico for Cloud Software

The counts below come from the INEGI report cited above: 1,444,950 economic units used the internet for their activities in 2023; 1,266,352 of those used digital tools; and the report's chart of digital tools, introduced with that group, shows 29.0 percent using cloud computing services. The VAT rule comes from the ITA guide.

Illustrative example. Assumptions (not market data): a U.S. firm selling cloud accounting software to Mexican businesses at a list price of US$30 a month, VAT included.
Universe
5,468,180

Private-sector and state-owned economic units in Mexico in 2023.

Online
1,444,950 ÷ 5,468,180 = 26.4%

Units that used the internet for their activities; INEGI publishes the same 26.4%.

Already in the cloud
1,266,352 × 29.0% ≈ 367,242

The report charts cloud use at 29.0% right after introducing the 1,266,352 tool users; this screen assumes that is the base.

Price net of VAT
$30 ÷ 1.16 = $25.86 a month

The assumed VAT-inclusive list price after 16% VAT is remitted, or $310.34 a year per customer.

Revenue pool
367,242 × $310.34 ≈ $114.0M a year

A serviceable pool before competition and market share are applied — not a forecast.

Two lessons come out of the arithmetic. First, the digital-readiness filters remove more than 90 percent of the universe before a single competitor is counted: 367,242 is 6.7% of 5,468,180. A headline business count would have overstated the reachable market roughly fifteenfold.

Second, VAT is an entry requirement, not just a pricing detail: it takes 13.8% off a VAT-inclusive list price, and it comes with a tax registration and a legal-representative requirement. A full entry analysis would then add the competitive and channel steps from the four modules above — the competitive intelligence guide covers how to map incumbents.
